Short answer: Divide each lead source's cost by the jobs it booked and the gross profit those jobs made. If a source costs more than the profit it brings, cut it. Before spending more anywhere, fix booking rate and missed calls, because buying leads you do not book is the most common way contractors overspend.

Marketing feels like the answer when work is slow. But a shop that misses calls and books a fraction of what it gets will waste every new dollar it spends.

Measure by source

For each source, track leads, booked jobs, and gross profit from those jobs over a month. Divide the cost by each. See close rate vs booking rate.

Signs you are overspending

  • You cannot say which source your last ten jobs came from.
  • Leads are up and booked jobs are flat.
  • One source eats most of the budget and you have not checked its profit.
  • You are paying for leads you do not call back the same day.

Fix these before spending more

  1. Answer or return every call the same day. See calls while you are on a job.
  2. Raise booking rate with a call script.
  3. Follow up every estimate.
  4. Ask every happy customer for a review.
